Unifying Four Branches Onto One ERP

How Bramwell Retail Group went from six disconnected spreadsheets to a single real-time inventory and sales system across four branches.

The Problem

Bramwell's four branches each tracked inventory, sales, and purchasing independently in spreadsheets. Stock counts disagreed with reality by up to 18%, and producing a consolidated month-end report took a full week of manual reconciliation.

Analysis

We spent two weeks shadowing branch managers and the finance team to map every workflow — receiving stock, running a sale, transferring inventory between branches, and closing the books. The root cause wasn't a lack of discipline; it was that no single system had authority over inventory truth.

Planning

We proposed a phased rollout: one pilot branch first, validate the data model and workflows against real operations for four weeks, then roll out to the remaining three branches with lessons already incorporated.

Design

Working sessions with branch staff — not just management — shaped the POS and inventory transfer screens, since they'd be using it daily. We prioritized speed for high-frequency actions (ringing a sale, receiving stock) over feature completeness.

Development

Built on Next.js and PostgreSQL with Prisma, with a real-time inventory ledger shared across all branches and a role-based permission system so branch staff only saw what was relevant to them.

Testing

Four weeks of parallel-running the new system alongside the old spreadsheets at the pilot branch, reconciling daily until the numbers matched consistently.

Launch

Rolled out to the remaining three branches over three weeks, one per week, with an on-site support day for each go-live.
