Cutting Checkout Time in Half

A ground-up storefront rebuild that took Larkspur's checkout from 6 steps to 1, and lifted conversion 34% in the first month.

The Problem

Larkspur's legacy e-commerce platform had a 6-step checkout flow and a 68% cart-abandonment rate. Product data was split across three systems that regularly fell out of sync, causing overselling.

Analysis

Session recordings and analytics showed the biggest drop-off was step 3 of checkout — an unnecessary account-creation prompt. Product data audits confirmed the sync issue was structural, not a bug.

Planning

We scoped a full rebuild rather than a patch, given the extent of the data architecture problem, sequenced as: data consolidation → checkout redesign → catalog/search redesign → content system.

Design

Wireframes tested with five actual Larkspur customers before high-fidelity design began, focused specifically on reducing checkout friction.

Development

Rebuilt on Next.js with Server Components for fast product pages, a single consolidated product database, and a one-page checkout with guest-first flow and saved-state recovery.

Testing

A/B tested the new checkout against the old flow for two weeks before full cutover, confirming the conversion lift before committing.

Launch

Phased cutover — new storefront on a subdomain first for final QA, then DNS cutover during a low-traffic window with real-time monitoring.
